Start by writing a one sentence decision statement for what must be decided at the end of the engagement, then test whether the firm can translate that into a structured plan with clear assumptions, data requirements, and decision milestones;

Insist on transparency on who will actually deliver the work and how much senior time is committed, ask for two or three comparable case examples that show measurable outcomes and what went wrong, confirm independence by asking directly about vendor ties, commissions, implementation incentives, or other conflicts, and require decision grade deliverables that are usable and auditable such as an executive memo with trade offs and residual risks plus the underlying analysis and documented models;

Finally, protect execution by agreeing on governance from day one with weekly steering check ins, explicit client responsibilities, a change control process for scope, and basic data security and confidentiality controls, and only then compare pricing models, choosing fixed fee when scope and outputs are clear and milestone based or time and materials only when discovery and ambiguity are unavoidable.
